prioritizing product ideas, ideas, and features. But today we are not talking about him. We will discuss an alternative version of this framework – “RIDE”.

Preamble

For me, planning is a very important ritual. In my opinion, the whole team should participate in it, because everyone is in the same boat. And this boat sails on the scarlet sea with the hope of reaching the shore of plenty. The boat does not last forever, and people tend to get tired and ask the captain questions. The skill of the captain and crew determines whether you will swim and who will be first – you or your competitors. Economic storms, political storms, technological sunshine and attacks from competitors can break your team. That’s why it’s so important to maintain your sanity in this multi-year journey and not succumb to emotional weaknesses during difficult periods. In my opinion, an approach that can quickly create a transparent and consistent plan will do this well.

As the author of this framework, I tried to make a tool for creating such plans. I left the strengths of the previous generation framework, combined it with another and replaced intuition with calculations. I hope that I succeeded, if not fully, then at least significantly. I would be glad if “RIDE” complements your arsenal of grocery tools, helps you withstand the stormy sea of competition and swim to the shores of plenty. Good luck!

Existing problems in RICE

Anyone who has worked with RICE in their products must have noticed the imperfections in the Impact and Confidence calculations of this model.

Its authors admit that Impact is quite difficult to measure accurately and suggest that we use our intuition. Confidence has a similar problem. In fact, it comes from the ceiling. In smarter versions, the team plays poker and indicates the average value. Which in itself does not fundamentally change anything, because individual intuition only becomes collective. And where there is intuition, hallucinations are often born. With such a navigator you can swim far and not go there.

In addition to the problem of the objectivity of the calculation, there is another one. RICE does not allow you to combine other types of product tasks under one roof. Basically, all work is focused on the design features of the product. In such teams, people are heavily immersed in optimization and improvements, forgetting about marketing. By marketing I mean not only attracting traffic, but also the rest of the work: developing market offers, distribution, pricing, communications, brand promotion. I want to say that in my practice, working on a product includes many important tasks: research, regular external processes with the media, partners, attracting traffic to your product, working with virality, creating tariffs, as well as conducting marketing activities.

All this suggests that RICE is more suitable for very early stages of a product – prototypes, where there is a high degree of uncertainty and it is still appropriate to make estimates only based on Reach and Efforts.

But with each subsequent month, the team will be pulled into a whirlpool of endless tasks. It will be necessary to test all blocks of the business model – from value propositions to pricing. This will greatly increase the workload on the team. She will have to continue to collect and process feedback, eliminate identified errors, work on technical infrastructure and software updates, negotiate collaborations with partners, work with the media and advertising, sometimes incoming requests for integration will come in, and various ideas for innovation will be born within the team. A little further you will need to start building sales and competing with competitors.

This is where the big difficulties arise. The stronger the whirlpool drags the team, the more often conflicts will arise in it at the level of people and work. All this will lead to more eloquence competitions in your planning sessions. And the winners in them will most likely not be people with an engineering approach, but people with endowed power, developed skills of rhetoric and sophistry.

It was these shortcomings that I tried to eliminate when developing RIDE.

Anatomy of RIDE

You can immediately open the template and, as you read the article, look at it to understand the calculation model that is embedded in the RIDE framework. Let’s take a closer look at the Ideas, Reach, Impact, Data, Effort, Total and Real Total columns .

Ideas

I think the meaning of this field is intuitive. In addition to design improvement tasks, this list also includes product-critical marketing and hygiene tasks. In other words, the team will now have a more holistic picture in front of its eyes, in which there will be a place for product design (in a broad sense), advertising, research and communications, and work on mistakes.

All the team needs is when adding a new task to the list, indicate what it relates to: Awareness, Acquisition, Activation, Retention, Revenue, Referral and Health. Looking ahead, I will say that the choice of type is closely related to the Impact and Total fields .

Reach

Reach is your prediction of the number of unique users who will directly interact with your innovation.

Want to launch an advertising campaign or ad? So indicate your forecast regarding the number of unique users you will attract to the product.

Adding a button to your app screen? So write down how many people you think will click on this button.

Do you have an online store and have you added a new type of delivery to your cart? So write down how many you think will use the new type of delivery.

Do you have a website creation SaaS and have you made a new template? So write down how many people you think will use the new template.

Do you have a PaaS and have you launched a backup service? So write down how many people you think will use this service.

It’s important to remember a few more things. First, make sure you count Reach for a given period the same for all ideas on the list. For example, you allocate each idea a calendar month or quarter after launch and only then measure the final results.

Secondly, do not mix features for different products. Let me explain, because this is not always obvious. For example, on VKontakte, my team developed online commerce. We had to work with a multi-platform business model. In everyday life, such a model is spoken of as the chicken and the egg. It turned out that we needed to balance between sellers (B2B) and buyers (B2C). And if we inadvertently insert our improvements into one such list, all B2B features will most likely end up in the rear. If you have a similar situation, then make a separate roadmap for each product. And resolve the dilemma at the product portfolio management level.

Impact

“RIDE” took into account the shortcomings of its predecessor. Now this factor has become more transparent, balanced and realistic. The product life cycle and connection to Awareness, Acquisition, Activation, Retention, Revenue, Referral and Health are taken into account.

If you open the template , you can see that the formula is already built into Impact. The formula takes your task type and automatically sets a value for Impact .

The formula can and should be changed depending on the maturity of your product. How to determine product maturity and choose a strategy? A separate large work could be written about this. But in short, for example, at the MVP stage, the values for Awareness and Acquisition will most likely be lower than for Activation and Retention. After all, driving traffic to a product that looks like a leaky bucket may not be the best idea. However, again, different teams have different strategies. Someone may be deliberately driving traffic into a leaky bucket.

Effort

This parameter is responsible for labor costs. Let’s discuss a few important points.

In life, assessment options are different. Typically, time frames are measured in days, weeks, months. In less transparent cases, a categorical assessment may be used. For example, S, M, L, XL, XXL. But the “RIDE” table only works with numbers. So if you use categorical scoring, be sure to convert the scores to numbers. For the option above, these could be the following values: S=7, M=14, L=21, XL=35, XXL=56.

Also, when assessing, do not forget that the work on each task in the rodmap will consist of different stages. Don’t forget about creating documentation, preparing design, content, technical development, setting up servers, legal documents, etc. The assessment should take into account the total time frame for all these works.

It may be too obvious, but it is worth saying that all work in a roadmap should be counted in the same units of measurement. You cannot count one task in days and another in months. In this case, months must be converted to days.

Data

So, we have forecasts for each item regarding coverage and labor costs, adjusted for the life cycle of our product. But what if our predictions are wrong? Moreover, most likely this is exactly the case. Therefore, it is necessary to somehow bring these estimates closer to realistic ones. This is what Data is calculated for .

In fact, there is a simple idea behind the calculation. The team needs to open their previous roadmaps and find out how accurately they were able to calculate Total for a similar task, and then compare it with Real Total . Real Total is calculated in exactly the same way as Total , but the data for Reach and Effort is taken from metrics.

Most likely your Total and Real Total will be different. This means that last time you overestimated or underestimated your forecasts and strengths. And now this experience must be taken into account when drawing up a new roadmap. This way you will learn to avoid serious mistakes in your planning.

A detailed example of calculations will be below.

Total

As you can see, the formula is simple. We take Reach , adjust it with Impact and Data, and then divide it by our labor costs.

How to use RIDE

Let’s move on to practice. Take this template as a basis and make a copy for yourself to work with. So let’s get started.

Step 1

Unpack your backlog. In it, you most likely already have collected the wishes of clients, investors and partners. Perhaps there you keep a list of future food experiments, bugs and possible hygiene tasks. I am sure that you also have collected possible improvements after competitive analysis. If you have all this, you are great! Now let’s add to this list possible marketing activities for the coming quarter and add all this to our future roadmap in the Ideas column .

At this step, it is absolutely normal to see a list that will intimidate you with its length. Don’t be tempted to remove things from it prematurely without calculating the Total . It may turn out that tasks that you considered minor will turn out to be vital and vice versa.

Step 2

Now, for each task you need to specify the appropriate type. The task must somehow relate to one of the following types: Awareness, Acquisition, Activation, Retention, Revenue, Referral and Health .

Let’s briefly recap what these tasks entail.

Awareness involves marketing activities that increase awareness of your product and make users remember the moment they move up Ben Hunt’s ladder.

Acquisition work with channels to attract traffic to the product. Usually we are talking about new traffic.

Activation includes work to improve conversions from the first contact with a product to registration in it.

Retention includes work that should encourage your registered users to use your product, website, or application more often.

Revenue is responsible for one-time and regular payments.

Referral includes works that encourage your users to tell their loved ones about your product. For example, invite friends and colleagues to use your service or application.

Health includes bug fixing tasks, technical work on software updates, code refactoring, process automation to reduce Time To Market.

Step 3

Now let’s calculate how many users each task will affect. Don’t forget that the number must be tied to the period. For example, a month or a quarter.

Here are some examples:

if you run advertising to attract traffic, this will be the number of unique users who came to the site or installed your application;

if we are talking about fixing a bug or optimizing the activation funnel, then you need to enter the number of people who will encounter this error or how many people will go to the next step of the funnel;

if we are talking about Retention tasks, enter the number of users who will additionally return in the future compared to the current period;

if we are talking about revenue, write down your expectations about the number of people who made payments within the period;

if you are planning to update the database, then we are talking about the number of users who work with this database and will suffer if it breaks.

Step 4

Now that we have estimated scope for each task, we need to decide on priorities. Here you need to remember the life cycle of your product – priorities change as the product matures. Here are some examples of how they can be arranged.

Stage “Implementation”

Activation = 4, Retention = 2, Health = 1, Referral = 0.5, Revenue = 0.25, Acquisition = 0.12, Awareness = 0.06 Here it can be interpreted as follows: the team needs to patch up the holes in the product and create clear value propositions so that people regularly use their product, therefore, growing awareness and attracting traffic at this stage is less important.

Stage “Growth”

Revenue = 4, Acquisition = 2, Referral = 1, Awareness = 0.5, Activation = 0.25, Retention = 0.12, Health = 0.06. In this case, it can be interpreted as follows: the team believes that the product does not have serious errors and everything is good with returnability, so it is necessary to increase revenue and traffic, as well as maintain recognition in the market.

Step 5

In this step, the team should use their previous experience. Experienced teams have probably noticed that their expectations in forecasts often diverge from the actual result. For example, we expected that an advertising campaign would bring 10,000 users to the product, but in reality we got 7,000. Or we planned to increase the conversion rate at the activation step by + 7%, but got + 3%. Or maybe you had stories when you planned to update software or fix bugs in a calendar week, but in reality you spent 1 calendar month? All of this is frustrating and over time erodes the team’s confidence and motivation, which is why it’s so important to try to improve the accuracy of your forecasts regarding the plan.

Typically, accuracy can be greatly improved by doing some preparatory work: writing a comprehensive specification, preparing a design, examining the code, etc. But practice shows that at the planning stage the team does not have these materials or is still not enough for a holistic view, and planning needs to be done yesterday. This is where hindsight helps.

The team needs to open their previous roadmaps. Find tasks that are similar in meaning and scope. Look at their Total and calculate Real Total . It is calculated simply – you need to get the real Reach and Efforts . This information can be easily found in the analytics system and task tracker. And then you just need to calculate the ratio of Real Total to Total , and then enter it into a table cell. For example, last time you calculated Total=10000, but Real Total turned out to be equal to 8540. So, dividing 8540/10000 we get 0.85. It must be entered in the Data column opposite the task.

What to do if there were no similar tasks or your team is still immature? All this indicates high risks of doing something illiquid or delaying deadlines. Therefore, for such cases, my recommendation is to set the value in the range from 0.05 to 0.20. If you are tempted to put something aspiring to 1, then remember about leaps of faith, human factors, design failures, errors in market assessment and many other misfortunes that occur in the world of product development.

Step 6

This step is about estimating labor costs. Each team has its own calculations. Some measure in sprints, others in man-days, others use S, M, L, XL, XXL. It is only important for your team to remember that the roadmap is compiled for a specific period. For example, if you work in two-week sprints and create a roadmap for six months, then you have 26 calendar weeks or 13 sprints. And therefore you need to be prepared that you won’t have time to do something, which means you need to sacrifice it. But fortunately, Total will help you decide on this objectively at the final step .

You must remember that the estimate includes time for preparation (specification, market research), development (design, programming, server preparation, testing), and possible product launch (marketing and PR).

If we talk about the special case of evaluating technical work, then this is beyond the scope of this framework. But if your team in some cases gets an estimate it will be quite difficult without a meaty specification, with an inexperienced project or a team that has not yet been through fire, water and copper pipes. I can recommend well-known approaches – look at similar ready-made tasks in the task tracker, contact experienced colleagues, play poker within the team to get an average estimate, multiply this by human factors and technical risks.

The final step is to calculate Total

You have reached the final! There is very little left. All that now remains for us is to sort by the Total column from largest to smallest.

That’s all. I hope the framework allowed you to reflect on the product plan without emotions, you were able to make a visual roadmap and get insights for yourself. If you would like to contact me, there is a contact form and contact information in the template .

Thank you for reading to the end. I wish you and your product a fair wind on the way to the shores of plenty!

If you found this article useful please consider sharing it.

If you’ve created your own startup, marketed IT products, or been part of a product team, you’re probably familiar with the RICE planning framework for prioritizing product ideas, ideas, and features. But today we are not talking about him. We will discuss an alternative version of this framework – “RIDE”.
